Abstract

Purpose

The research problem in this study is how a client (as a project owner) should organise early stakeholder involvement and integration in the front-end phase of a project. This study aims to create normative managerial statements as propositions from the client's perspective and to combine them into a set of activities enabling efficient organisation in the front-end phase of a hospital construction project.

Design/methodology/approach

Action design research (ADR) was carried out in a large hospital construction project where the first author acted as an “involved researcher” and the other authors acted as “outside researchers”.

Findings

The authors created seven normative managerial propositions that were verified by the case project stakeholders and developed a managerial framework describing the client's essential stakeholder involvement and integration activities in the front-end phase of a hospital construction project based on these propositions. The authors have also depicted the subphases of the front-end phase: value definition phase in the client permanent organisation, value proposition phase in the client Programme Management Office (PMO) and finally development phase in the alliance organisation ending on the final investment decision.

Practical implications

The collaborative contract delivery model enables the early involvement and integration of stakeholders. It has been somewhat surprising to note the extent to which collaborative contracts change the client role in the project front-end. The results offer practical activities for how clients can manage front-end activities in collaborative contracts.

Originality/value

The case project offered a platform to analyse how the collaborative contract delivery model changes the emphasis of activities in the front-end of a project. One of the key benefits of collaborative contracts is that development, design and delivery occur partially in parallel, thereby enabling contributions from production to be included in the design and development. The benefit of having a real-life case under study provides the possibility to triangulate and analyse rich data, however limited by the qualitative case method.

Abstract

Purpose

Project management scholars and practitioners have long debated how best to harness social interactions to optimise knowledge exchange and enhance stakeholder alignment and value. This study aims to assist project managers to understand and manage fuzziness and create enduring front-end value. It views the project life cycle as a potential source of co-created value. The paper uses a social capital lens to provide a deeper understanding of the project front-end; it uses a three-dimensional view (structural, relational, cognitive) to explore how stakeholder social capital can overcome front-end fuzziness to enhance decision-making and, thus, value creation.

Design/methodology/approach

Semi-structured interviews were conducted with senior managers from teleconnections companies, which, when combined with secondary data, established the impact, nature and dimensions of social capital within a project management setting.

Findings

The research found that social capital can help to reduce complexity, uncertainty and equivocality in the early stages of projects, making them more clearly defined and thus helping to create greater stakeholder value in the later stages of the project. A surprising finding was that some project team members engaged in intentional equivocality to try to promote their own benefits rather than those of the organisation.

Originality/value

This paper reconceptualises the impact of social capital on stakeholder value creation in the front-end of projects. The paper contributes to a more holistic view of the front-end of project management, focusing social capital to reduce the sources of front-end fuzziness.

Abstract

Purpose

The suppliers are recognized as important external sources who can significantly contribute by working together with the buyer during the innovation process. Operational capabilities of suppliers can be one of the considerable factors when selecting them to participate in the activities at the front-end of innovation. However, proper understanding of the influence of operational capabilities of suppliers on front-end decision-making in apparel product innovation is still very limited particularly in the context of the Sri Lankan apparel industry. Therefore, this study aims to explore the influence of operational capabilities of suppliers on the front-end decision making in apparel product innovation in Sri Lanka.

Design/methodology/approach

Both semi-structured interviews and a questionnaire survey were used as data collection techniques. Six senior managers for the interviews and 60 participants for the questionnaire were randomly selected. All those who participated in interviews and the questionnaire respondents have been involved in the front-end of innovation in different apparel manufacturing organizations in Sri Lanka.

Findings

The results indicated that the operational capabilities of suppliers had a direct positive influence on front-end decision-making, and the suppliers’ production flexibility was found to be the most influential. Further, the results highlighted that 27.3% of the front-end decisions associated with apparel product innovation in Sri Lanka were influenced by the factors governing operational capabilities of suppliers.

Originality/value

The findings of the research will be beneficial for both academia and industry. The findings will be useful to extend the current understanding and make a noteworthy contribution to this topic and to provide useful and practical guidance to material suppliers and supporting industries who work with Sri Lankan apparel manufacturing.

Abstract

Purpose

The uncertainties, ambiguities and unknown issues that characterize the beginning of a new product development project have led practitioners and scholars to coin the term “fuzzy front end” to refer to this seminal stage. The causes of many product failures can be traced back to this fuzzy front end. Despite a growing realization of its importance, the meaning of the term “front-end fuzziness” itself remains vague. A theory-based framework is not available to guide thinking and research on this important topic. The purpose of this paper is to create a conceptual framework for fuzzy front end.

Design/methodology/approach

This paper applies Daft and Lengel’s (1986) theory of organizational information processing to create a framework for research on the fuzzy front end of product innovation. This framework is used to clarify the concept of front-end fuzziness and identify three sources of fuzziness in the project team’s task environment.

Findings

Contrary to the current literature, the authors argue that equivocality rather than uncertainty is the dominant cause of front-end fuzziness. This new conceptualization: appropriately broadens the concept of front-end fuzziness; identifies new problem areas; highlights the need for new solutions; and suggests the need to focus on team vision as a front-end deliverable.

Practical implications

The previous literature used a single uncertainty reduction rationale for integrative mechanisms. Thus, it did not consider that the implementation might change from front end to downstream. The dual theoretical rationale suggests that integrative mechanisms can be implemented differently to focus either on uncertainty or equivocality reduction. In the front end, equivocality is the dominant issue and mechanisms should be implemented in ways that create a rich channel to identify issues and share perspectives. In downstream activities where the dominant issue is uncertainty reduction, mechanisms might be implemented in ways that provide greater quantities of information on known issues.

Originality/value

This new conceptualization of front-end fuzziness provides a better theoretical rationale for how integrative mechanisms enable a project team to work through the fuzziness it faces, creating a clear team vision that guides its downstream efforts.

Abstract

Purpose

The front-end phase plays an important role in achieving project success, and establishment of performance measurement systems considering project challenges or pitfalls is a way of keeping track of this phase. Early warning signs, a type of proactive performance indicators, may serve as means for improving decision-making and project processes aiming for short- and long-term project success. In this paper, the authors present findings from a study on early warning signs (EWS) in hospital projects' front-end. A preliminary systematisation of identified signs as a contribution to front-end improvement is provided.

Design/methodology/approach

The paper is based on a mixed methods approach, using a sequential, exploratory research design comprising document studies, interviews and a survey.

Findings

The authors identified 62 challenges for hospital projects' front-end performance and further established four categories of EWS as follows: (1) structure and tools, (2) context and frame factors, (3) management and (4) relational factors and properties. This mirrors the presence of hard and soft issues from previous studies. There is need for clarifying terminology and raising consciousness on EWS. Processual approaches to identify EWS are considered more useful than subsequent established indicators.

Originality/value

The findings from this paper provide insight into EWS in hospital projects' front-end phase. This adds to the general understanding of EWS and contributes to more knowledge on the front-end phase in general.

Abstract

While managers and researchers agree that the fuzzy front end of new product development (NPD) is critical for project success, the meaning of the term “front‐end fuzziness” remains vague. It is often used broadly to refer to both the exogenous causes and the internal consequences of fuzziness. This imprecise language makes it difficult for managers to separate cause and effect and thus identify specific prescriptive remedies for “fuzziness” problems. The vagueness of the concept and the lack of a framework for defining “front‐end fuzziness” also impede empirical research efforts. Building upon uncertainty theory, we define front‐end fuzziness in terms of environmental uncertainties. Front‐end fuzziness has consequences for a project’s team vision. It reduces the team’s sense of shared purpose and causes unclear project targets and priorities. Describes how foundation elements of a firm’s overall product development program can help project teams cope with front‐end fuzziness.

Abstract

Purpose

Infrastructure projects are expected to deliver value to their stakeholders long after completion. Project value is multi-dimensional and subjective and evolves over the project lifecycle. How stakeholders frame the expected value is central to the public debate about proposed infrastructure projects and influences the financing decisions; however, this framing is inadequately understood. The purpose of this paper is to develop new knowledge for shaping infrastructure projects by identifying the ways in which stakeholders frame project value at the project front end.

Design/methodology/approach

Three transport infrastructure projects are compared in a qualitative, document-based study. The authors map the dimensions of value at the project front end and identify stakeholders’ approaches to lifecycle-oriented framing of value.

Findings

Financial, social and comparative values are dominant in the project front end. The authors frame value into positive and negative dimensions and identify four themes in the lifecycle-oriented framing of value, including uncertainties, timing of cost and benefit realization, project relations and external sponsorship.

Research limitations/implications

The research is limited through the focus on transport infrastructure projects and project front end only, the selection of cases from a single country and the use of document-based data. The systematic analysis approach has yielded novel analytical frameworks that will be useful for further research.

Practical implications

This study identifies value dimensions that are specific to transport infrastructure projects and proposes a framework to assist stakeholders and project managers to better assess and negotiate value when designing their projects.

Originality/value

Regional and comparative values are revealed as novel aspects of value specific to infrastructure projects. The alternative lifecycle-oriented frames offer a new way to understand and structure the co-creation of value and shape negotiation for investment decisions in the project. A portfolio perspective to investment decision making is proposed.

Purpose

Organization’s core competencies are acknowledged as most valuable assets and skills which contribute to enhance the ability of innovation, the competitive advantage and commercial success of the business. Although several researchers have studied the effects of core competencies on the success of an organization, no enough work has been carried out to investigate the effect of core competencies onfront-end decision-making. Apparel-specific studies in the area of core competencies relating to front-end decision-making are rarely found. Therefore, this paper aims to determine the impact of organizational core competencies on front-end decision-making in the apparel innovation.

Design/methodology/approach

A conceptual framework was developed focusing four groups of competencies; technological/ technical, customer, network/ partnership and financial competences and hypothesis were derived. Sixty participants in different companies across Sri Lanka were randomly selected based on their involvement in the front-end of the apparel innovation for questionnaire survey. The data were analyzed using the SPSS version 20 statistical software package. Spearman's rho correlation and Linear regression analysis were used to quantify the impact of the competencies on front-end decisions.

Findings

The factors of network competencies are found to be the most influentialon effective front-end decision-making in apparel innovation in Sri Lanka. These results strongly suggests strengthening companies’ ability to interact with partners who possess raw materials, machineries and technology know-how to facilitate efficient front-end decision-making. The next most influential are the factors of technological competencies. It highlights the importance of strengthening the companies’ own technical/ technological competencies to facilitate effective front- end decision-making in apparel innovation.

Originality/value

The findings of this research are of main interest to extend the current understanding on how different factors of organization’s core competencies influence on effective front-end decision-making in apparel innovation. Particularly, apparel domain practitioners will be motivated in implementing and nurturing these important/ and most influential competencies within their firms to facilitate front-end decision-making to achieve better results consistently.

Purpose

This paper aims to study the moderating effect of customer type (business customers versus private customers) on the link between two forms of openness (cross-industry networks and customer integration) and two front-end innovation outcomes (a creative idea and a product definition), in the context of radical innovations.

Design/methodology/approach

An agreement was established with the Statistical Office of the Basque Government. This agreement enabled us to access a reliable list of innovative companies in the region that constituted our sample frame. Questionnaires were collected by phone. The response rate was 41.6%, which led to a sample size of 189 firms. Structural equation modeling was used to analyze the data.

Findings

The study reveals that idea creativity is explained by different external drivers in business-to-business (B2B) and business-to-customer (B2C) settings. In B2B settings, customer integration is found to have no effect on idea creativity. For product definition, however, both the external drivers, namely, cross-industry networks and customer integration, matter, although the latter is more salient.

Practical implications

In the search for creative ideas, managers of firms that serve business customers should focus on cross-industry networks, while those that serve private customers should concentrate on customer integration.

Originality/value

Most previous quantitative studies on the front end have focused on internal drivers, and some of them use a mix of B2B and B2C data, which could lead to misleading conclusions.

Abstract

Purpose

The purpose of this paper is to explore managerial functions and related activities of inexperienced project managers in the front-end of the innovation (FEI) process.

Design/methodology/approach

In total, 15 student project managers were interviewed while they were engaged in the front-end phase of their respective eight-month projects. In total, 757 interview transcript segments on their perceptions of managerial functions were categorized based on thematic similarity of content.

Findings

Four major managerial functions emerged: providing structural support, coordinating and acting as a link, empowering the team, and encouraging and providing social support. Out of these, traditional task-oriented managerial functions were emphasized.

Research limitations/implications

Although limited by the small amount of participants in a university setting, the results suggest that task-oriented managerial functions are dominant even in the FEI for inexperienced project managers. More research is needed to understand the antecedents and consequences of such task-dominance, and whether it persists as more experience is accrued. On the other hand, domain knowledge seemed to play a smaller role than indicated by previous research.

Practical implications

Project managers should pay attention to creating structure in the uncertain front-end phase. Swift familiarization with the capabilities and practices of each team member cannot be overemphasized, as otherwise the heterogeneity of the team might become a limitation rather than asset. On the other hand, domain experience of the manager may not be necessary in the FEI.

Originality/value

The study addresses the gap in previous research on managerial functions specifically in the FEI. Task-oriented managerial functions emerged as way of novice project managers attempting to deal with the fluctuating contingencies in order to foster innovation.
