Case overview

This case study is centred on Ibrahim, a businessman in Tanzania, who decided to start a business to process and sell cassava starch flour. Following a market survey, he realized that the demand for cassava starch surpassed the supply and planned to bridge this gap. To realize his business idea, he applied for and received a loan from an investment bank (Tanzania Investment bank), with which he bought processing machines and some acres of land for the cultivation of the crop. Unfortunately, he encountered a major setback because the sub-standard processing machine he bought stopped working after one week. He could neither repair his equipment nor buy new ones because the bank refused to extend his loan facility. Ibrahim was also having problems meeting a huge international and local demand for his cassava because of inadequate supply of cassava by local farmers.

Expected learning outcomes

This paper aims to understand the entire cassava value chain, which is made up of three major players: growers, processors and end-users; to understand the business case for opting to focus on one of the three areas, what arguments could be given for being a grower, a processor or an end-user; to understand that there are different types of end-user products: cassava starch flour, high-quality cassava flour, both of which can come from an intermediate product called “grates”; to understand the reason for the paradox, that there is (potentially) a high demand for cassava flour locally, and yet these end-users are not yet willing to patronize the local market because supply is low, and supply is low, not because farmers cannot produce more, but simply because they are not processing more – why is this?; to understand that the “processing” stage seem to be the rate-limiting-stage in the cassava starch production value chain – how can this process be improved?; to understand the case for aggregating local farmers into cooperatives to produce enough cassava roots to feed the need of industrial processors, and aggregators can also collect and pre-process into “grates” before selling to industrial processing companies; and to understand the importance of locating processing plants close to the farms.

The Farmcrowdy case pursues the following aims: familiarizing students with the concept of business models for agricultural businesses and explaining the key decisions and activities within a business model; recognizing different opportunities for business model innovation by farmers and stakeholders in the agricultural sector; identifying concepts and tools from the business world that can be used in farming and other agribusiness-related ventures; highlighting opportunities for agribusiness firms to engage in business model innovation; and developing a business model canvas that highlights key components of a business model.

Case overview/synopsis

Agriculture stands as the leading driver of economies in most African countries. Most people depend on this sector directly or indirectly for their livelihoods on a daily basis. However, due to challenges like climate change and its variability, high initial startups capital, poor pricing, pest attacks, among other factors, people are gradually opting out of this sector. This has implications for employment, food and human security issues for farmers, their families and the society at large. Individual farmers that opt to remain in this sector are often met with challenges accessing technology in adapting to the challenges aforementioned. This decreases their resilience to the impact of climate change and its variability, pest and disease attack, securing loans to expand farming operations, among others. This raises the risks associated with investment in this sector as one cannot be assured of a fixed return on investment at the end of each crop cycle. Investors who opted to manage this risk associated with investment in the agriculture sector had challenges getting an official database of farmers to invest in as well as knowing whether individual farmers are experienced enough and committed to fixed agreements. It is against this backdrop that Onyeka Akumah founded Farmcrowdy in Nigeria with the aim of empowering farmers and connecting investors to right farmers with an assured return on investment at the end of every crop growing or animal-rearing season using online technological packages. The Farmcrowdy business model allowed Nigerians to venture into farming and other agricultural ventures at the touch of a button while empowering local farmers and boosting food production, creating employment for all stakeholders in the agricultural value chain. With ensuing challenges and competitors in the agro-technological industry, Farmcrowdy aims at extending their business model to other West African countries like Ghana. A few suggestions are made to help improve Farmcrowdy business model. First, they can add novel activities to the business model. Second, they can change one or more parties that perform business model activities. Finally, they can link business model activities in new ways like the development of model farms as a training ground for new farmers and the development of a go-back-to nature campaign to end-users of the products from farms. This case can be used by different audiences. The case can be used for teaching students at the graduate level, especially in the development of executive courses on innovation and entrepreneurship, strategy, agricultural technology and innovation. A wealth of supporting materials is available to the Professor, including videos and background information.

Carbon Roots International is a social enterprise in Haiti producing and selling charcoal from sugar cane waste. Their operational challenge is designing a supply chain, which enables them to accomplish their social goals while building a profitable enterprise.

Case overview

This case illustrates that commercialization of a new product requires a proper strategic direction to make it a reality. The case fact is positioned in livestock feed industry centered on commercialization of a newly developed urea-molasses mineral block (UMMB) or called Nutriblock. Dr Wan, a Senior Principal Research Officer of Malaysian Agricultural Research and Development Institute (MARDI), developed food supplement for ruminants which contained urea, molasses, vitamins, minerals and other nutrients. Dr Wan believed that the UMMB was a better quality food supplement compared to products in the markets because it contained 12 raw feed ingredients and an anthelmintic medication. After almost 10 years of research, in 2003, Dr Wan completed his research and, thus, wanted to get a suitable way to commercialize this product. He had two options: commercializing the technology through licensing of intellectual property right (IPR), or to transfer it as a public domain. The Business Development Unit(BDU) was responsible for the former option, whereas Centre for Promotion and Technology Transfer (CPPT) was in charge for the latter. At the beginning of2006, MARDI decided to commercialize the Nutriblock through licensing the IPR to March Avenue Technology Sendirian Berhad (March Avenue), a newly formed company. March Avenue was formed byKarthiir, a lawyer and Ma Irwan, an electrical engineer. The operation was going smoothly for the first two years. However, problem started in 2008 when Karthiir left the company due to some disagreement with Ma Irwan. Since then, March Avenue failed to achieve its sales target that seriously affected its profit level. Moreover, it suffered from internal management problem. The company finally closed down at the end of 2009. By this four year of operation, March Avenue failed to pay any royalty to MARDI. This circumstance forced Dr Wan to think seriously about his next move regarding choosing the right way of commercializing his Nutriblock. MARDI requested him to give his opinion by January 15, 2010 about whether to give another chance to BDU to commercialize this technology through IPR or to go for public domain under CPPT?

Expected learning outcomes

Using this case, students can learn that new product development and its commercialization requires proper strategic directions. It illustrates the importance of managing the commercialization of a new product effectively. NPD involves many stages, and it is important to manage every stage properly. This is because a “high-quality product” and/or a “new to the market” product are not enough to succeed in the market. In other words, producing a “product that meets market needs” must be combined with appropriate strategies.

The case was developed for undergraduate students taking courses or modules on non-governmental organisations (NGOs) and social entrepreneurship, with a particular focus on how social enterprises evolve in emerging markets. It may also be used to teach MBA students taking similar courses.

Case overview

This case highlights the challenges NGOs face in emerging markets and provides motivation for transitioning into social entrepreneurship. The setting of the case is Nigeria where the World Bank estimates the poverty rate to be about 46 per cent. Innovative solutions, especially those originating from socially oriented organisations, are desperately needed to overcome the myriad social challenges facing Nigeria, all of which are direct or indirect consequences of poverty. Social entrepreneurship is gradually becoming a viable career option, especially as interested organisations absorb the teeming graduates from Nigerian universities, thereby themselves contributing to the mitigation of the undesirable consequences of unemployment. NGOs that primarily relied on donors are also beginning to look inwards because of the harsh economic climate in the country. With donors gradually reducing and, in some instances, withdrawing financial support, NGOs may have to look to other options for raising the needed capital to achieve set goals. Beginning in 2008, and driven primarily by spiritual and altruistic ideals, Tolulope Sangosanya (Tolu) walked the filthy streets of Ajegunle, a notorious ghetto in Lagos, where the inhabitants lived in shanties built on heaps of refuse. Shortly after that, she established an NGO – LOTS Charity Foundation – supported mainly by generous donors and her small-scale trading business. LOTS, an acronym for Love on The Streets, began to care for the physical and educational needs of the residents of this slum that she named Dustbin Estate. Though LOTS would go on to feed and educate hundreds of children, in December 2014, a major donor cancelled two weeks before a major charity event – Christmas For Every Family. This dealt a devastating blow to Tolu’s efforts, and she had to seriously consider how the organisation would continue to sustain itself in the future. Faced with mounting challenges, she began contemplating either giving up or transforming the Foundation into a full-fledged social enterprise capable of financing its activities.

Expected learning outcomes

The key learning points from the case study are as follows: to understand the dilemma NGOs in Nigeria (and perhaps some other emerging markets), face, and how transitioning into a social enterprise may become a viable option. To analyse the impact of social–cultural and economic context under which NGOs operate and how social enterprises evolve in emerging markets. To identify the key determinants of entrepreneurial behaviour and some of the business skills needed to resolve social problems successfully in developing countries. To explicate the key theories and concepts underlying the case study: the asset-based community development and social bricolage theories.

Case overview/synopsis

The case is set in the early months of 2020, as Bernd Schanzenbächer, founder and managing partner of EBG Capital (a Swiss investment firm that manages a multimillion global portfolio of agricultural investments), and his team are deciding whether to invest in a dairy farm in Uganda. The opportunity looks quite interesting and the EBG Capital team believes there is a good fit between the farm owners’ needs, its management team’s objectives and EBG Capital’s strengths and interests. However, the dairy market in Uganda faces many challenges and, while the market-demand fundamentals appear promising, the team wonders if it is the right time to invest. The issue for EBG Capital is to understand what makes the Ugandan dairy industry so challenging and to determine how to fix or mitigate some of the industry’s most pressing problems – given that it will be the firm’s first investment in the country – as well as for deciding where it makes sense to play in the broad value chain (i.e. only in milk production or also in milk processing).

It can also add value to groups interested in creating social value such as non-governmental organizations (NGOs). It can be taught in a 60-90 minute class depending on the size of the class and type of audience.

Case overview

The case highlights features of indigenous entrepreneurship in a traditional African setting and showcases the merits of traditional training methods. An intriguing case of a social enterprise, inspired by the difficult experiences of an entrepreneur, who grew up in dire poverty. The polygamous family situation she was in led to establishing an enterprise that ensured her livelihood and a means to lift others from poverty. The case provides a unique model of a hybrid family business and social enterprise and illustrates that businesses can do good and still do well financially.

Expected learning outcomes

Learning points include: appreciation of the socio-cultural and economic context of indigenous entrepreneurs; entrepreneurial motivations and their impact on society; how traditional societies transmit entrepreneurial skills; illustration of how theoretical frameworks like network theory and effectuation impact on entrepreneurial ventures; and how challenges of family businesses such as leadership and succession may be overcome through timely planning.

The paper aims to understand the process of transfer of agricultural technology, which comprises incubation of the technology business, valuation, evaluation, licensing and commercialization, to examine various dimensions of the process of technology transfer and the effectiveness of transfer object use criteria, to explore ways of sustaining incubation and commercialization through an autonomous unit responsible for technology transfer, to peruse the role of agribusiness incubators in creating an effective agri-entrepreneurship eco-system and to study the factors that promote or inhibit the sustainability of business incubators in an academic or research institution setting.

Case overview/synopsis:

An innovative technology for production of liquid bio-fertilizers was developed and nurtured to market levels by Anand Agricultural University (AAU), a State Agricultural University in Gujarat. The technology for production of liquid bio-fertilizers, developed during 2009-2010 to 2013-2014 was licensed to some of the state public and private sector undertakings under the World Bank-financed National Agricultural Innovation Project (NAIP) implemented through Indian Council of Agricultural Research (ICAR). For commercializing the technologies from the University, a Business Planning and Development (BPD) Unit was set up at AAU along the lines of a technology transfer office, under the aegis of NAIP during later part of 2009. The NAIP funding from World Bank for BPD Units ceased in June 2014 with closure of the project. With funding no more available, Rajababu V. Vyas, a research scientist at the Microbiology and Bio-fertilizer Department of the University and Head of the BPD Unit, had serious concerns about the BPD unit’s sustainability, as well as sustaining the process of technology transfer from the University.

The technology was developed between 2009/2010 and 2013/2014 as part of the National Agricultural Innovation Project of the Indian Council of Agricultural Research with funds from the World Bank. A unit to incubate agri-businesses, referred to as Business Planning and Development Unit (BPDU), was set up in late 2009 to expedite the process of technology transfer from AAU to agribusiness firms. Rajababu V. Vyas, a research scientist at the Microbiology and Bio-fertilizer Department of the university, was concerned about the unit’s sustainability, because funding from the World Bank had ceased from June 2014, and wondered how to sustain the transfer of technology from the laboratory to the field in the light of the data available to him.

Standard Microfinance Bank Limited (SMFB) was a private micro-finance bank situated at Yola, Adamawa State of Nigeria. It initially started as a community bank in 1992 to provide loans to individuals and small business owners in Adamawa. It started with the services of payment service and savings account with a limited lending capacity. It had become a full-fledged retail bank and was grown to 13 branches across Nigeria. It planned for expansion such as market development, product development and diversification by the year 2020. It had a customer base of 60,000 till the end of December 2018. Vazheparambil Mani Francis was the Chief Executive Officer (CEO) of the SMFB. The SMFB faced challenges such as operating the remote villages, lack of financial literacy among people, recovery of the loan amount, submission of false credentials and change of customer identity after loan by their customer. It was not going to be an easy task for him to operate the business of SMFB in Nigeria. However, in December 2018, Francis was facing a dilemma about the future success of SMFB business in Nigeria by looking into the challenges and complexities of business. Francis was determined to figure out the appropriate growth strategy for managing the challenges.

This case is designed for teaching entrepreneurship at master’s level. Depending on students’ interests and exposure levels however, it can be applied to teaching undergraduate entrepreneurship courses that are taken after at least the two basic entrepreneurship courses.

Case overview

Nigeria’s tomato industry is one of the most dysfunctional in the entire nation’s economy. Although the country is West Africa’s largest tomato producer, nearly half of the produced tomatoes rot on the way to the market, which makes Nigeria heavily reliant on imported tomato paste. Amidst growing concerns among stakeholders of the need to address the dysfunction of the tomato industry, Tomato Jos emerged as the earliest social impact venture in the tomato paste industry. Nigeria’s changing macro-economic conditions clearly call for a tomato processing industry and the entry of Tomato Jos is well timed. Within a span of two years, the company successfully raised $600,000 in equity, debt and grant financing that has catered for start-up expenses and expansion to 150 hectares of farmland. The company plans on raising an additional $25m to cater for their planned Stage III growth. Amidst growing excitement over the entry of Tomato Jos in the industry with a social enterprise, Africa’s top business tycoon, Aliko Dangote, announced entry into the tomato processing industry with a major tomato processing facility in the same region as Tomato Jos. The Dangote Group of companies is seen as very tough competition to contend with, due to their sheer size, political leverage and financial capital. This case study primarily teaches how multiple aspects of start-up entrepreneurship may be handled rather than being taught separately as is often the case in mainstream business education. Entrepreneurs in the field rarely confront real challenges in this way. This case study introduces a practice of teaching a collection of key aspects of entrepreneurship, their nuances and inter-relationships in an integrated fashion.

Expected learning outcomes

The overarching objective of this case is to teach students how to interpret the shifts in industry position resulting from the entry of an important competitor within the larger context of growing a social venture. At the end of the case study analysis, students will be able to analyze the effects of changing forces and conditions in a country’s business environment on a start-up social enterprise; interpret the shifts in a venture’s industry position after the entry of an important competitor; identify appropriate funding sources and financing strategies to fuel the growth of a social enterprise; identify areas of a start-up’s business model that need improvement and/or iteration to support faster growth; and develop an effectuation-based strategy for a growing venture.
