Abstract
In this chapter, we briefly trace the history of the neo-charismatic movement and review Bass and Avolio’s full-range leadership theory (FRLT). We present the FRLT as the flame bearer of the movement, and argue that it should be used as a platform to integrate similar leadership theories. We identify conditions that may moderate the factor structure of the FRLT, and review the validity of the Multifactor Leadership Questionnaire – the instrument underlying the FRLT. Furthermore, we identify theoretical deficiencies in the FRLT and propose the addition of a broad class of behaviors labeled instrumental leadership, which, we argue, is distinct from transformational, transactional, and laissez-faire leadership. Finally, we discuss the utility of dispositional variables in predicting the emergence of leadership.
Abstract
In this chapter, we integrate recent theories on followers’ self-concept and transformational leadership theory in order to develop a conceptual framework for understanding the exceptional and diverse effects transformational leaders may have on their followers. We propose that transformational leaders may influence two levels of followers’ self-concept: the relational and the collective self thus fostering personal identification with the leader and social identification with the organizational unit. Specific leader behaviors that prime different aspects of followers’ self-concepts are identified, and their possible effects on different aspects of followers’ perceptions and behaviors are discussed.
Part II: Charismatic Leadership
Abstract
Charisma holds a central place in discussions about leadership. The Founding Fathers were opposed to some forms of charisma but endorsed some as well. They sought to entrust government to select-people, like themselves, who could be trusted to rule for the many – in Bass (1998) terms, “socialized” as opposed to “personalized” charismatic leaders. This chapter responds to Publius, the authors of the Federalist Papers, to explain the problems the Founding Fathers’ fears have caused us in presidential elections, including that of 2000.
Abstract
Articulation of a vision is commonly held to be a critical component of theories of outstanding leadership – both transformational and charismatic leadership. Although there is reason to suspect that vision contributes to leader performance, less is known about the nature and origin of viable visions. In the present chapter, we argue that leaders’ visions can be viewed as a prescriptive mental model reflecting beliefs about the optimal functioning of an organization. To test this proposition, outstanding leaders possessing two contrasting types of prescriptive mental models were identified: ideologues whose models stress the maintenance of extant standards and charismatics whose models stress adaptive change. These two types of prescriptive mental models were associated with distinct patterns of leader behavior in a sample of notable historic leaders. The implications of these findings are discussed with respect to current theories of outstanding leadership.
Abstract
Using five categories summarized by Bass (1990), this chapter attempts to address three key questions about charismatic leadership:

By focusing on Weber’s original view of charisma, we suggest that his three dimensions of charismatic leader behaviors underlie most contemporary approaches. By considering these three dimensions in more detail, we demonstrate how this view allows for different views of leadership and is distinguishable from management. Finally, by extending Weber’s view and by identifying two types of charismatic leaders who differ in their power motives, we suggest how the characteristics of followers and the context influence followers’ acceptance of charismatic leaders as legitimate. Some implications for leadership effectiveness are discussed.
Abstract
The primary purpose of this chapter is to examine some old truths about leadership at the CEO level, and to summarize a new perspective based on charismatic leadership theory that could help cast light on this important area of strategic management. In so doing, we attempt to move charismatic leadership theory in some new directions by bridging micro-and macro-level conceptualizations. The upper echelons perspective from the strategic management literature is first summarized. We then identify problems in conceptualization and measurement that have served to limit the usefulness of this theoretical approach with regard to understanding the leadership role and effects of CEOs. We present two alternative new models that incorporate the constructs of strategic change, CEO charisma, and perceived environmental uncertainty. Data are also presented, suggesting mixed support for the models. Suggestions are made with regard to future quantitative and qualitative research.
Part III: Psychological Perspectives
Abstract
We know a great deal today about the impact of transformational leaders, their actions, typical behaviors and their ways of influencing others (Bass, 1985, 1999a, b; Bass & Avolio, 1990). However, we know relatively little about the psychological substructure, the internal world of these leaders, namely who they are and how they developed this way. These aspects were raised earlier in Bass’s early work (Bass, 1985) but have received little attention so far (Bass, 1998; Judge & Bono, 2000). We argue that the internal world of a transformational leader is characterized by a motivation to lead, leadership self-efficacy, motivation and capacity to relate to others in a pro-social way, optimism and openness to new experiences and viewpoints of others. We further argue that the origins of the ability and motivation to be a transformational leader lie in childhood experiences, and that the development of this ability and motivation can be understood and conceptualized by means of major developmental theories such as attachment theory (Bowlby, 1969, 1973, 1977, 1988). On the basis of these theories, we suggest a researchable conceptual framework for characterization of the internal world and the development of transformational leaders.
Abstract
In the 1990s, scientists succeeded in demonstrating the highly positive effects of transformational and charismatic leadership on performance effectiveness, based on a large number of empirical findings. Bass (1985) predicted that this type of leadership would be related to “performance beyond expectations”. This has proved to be true to a very large extent. The so-called “new leadership approach “, however, has not yet succeeded in a close analysis of the interaction and influencing processes between charismatic leaders and their followers. This paper provides such an analysis. After pointing out the main problems with prior theoretical work, we offer an alternative model to help explain the emergence of charisma using social-cognitive and psycho-dynamic theories. Basically, we start from the premise that a focal person may be categorized as a charismatic leader on the basis of evaluative borderline attributes assigned to him or her, which are closely related to characteristics stigmatized by society. These attributes are exhibited consciously or unconsciously by the leader, either by means of social dramatization or by means of social reversion. We then propose a model of charismatic leadership relationships, which deal with both intra-personal and inter-personal feedback processes, based on recent theories of narcissistic behavior. Our overall intent is to help explain and clarify the processes between leadership behavior and the attribution of charisma.
Abstract
Emotion and emotion-related concepts are interspersed throughout theories of charismatic and transformational leadership. Existing research in this area articulates expected relationships of global emotion constructs such as emotional intelligence, positive affect, and negative affect to leadership. However, there has been little attention to the potential roles of more specific emotions. This chapter describes some of the existing theoretical and empirical research on leadership and emotion, and proposes a framework to examine more systematically how specific emotions may influence transformational and charismatic leadership. The emotion framework is applied to two theories to demonstrate its utility in gaining a more in-depth understanding of how emotions influence leader communication, motivation, interpersonal relations, and relationship management with followers.
Part IV: Related Perspectives
Abstract
Seven past field-experimental attempts to produce Pygmalion effects by training managers yielded meager results (Eden et al, 2000). The present effort bolstered the Pygmalion approach with special emphasis on means efficacy, defined as belief in the utility of the tools available for performing a job. Six randomly assigned anti-aircraft gunnery instructors received a one-day Pygmalion workshop with special emphasis on self-efficacy and means efficacy before beginning instruction in a new round of a course; eight control instructors received an interpersonal communication workshop. The trainees of the experimental instructors reported higher self-efficacy, means efficacy, and motivation, and obtained higher scores on written examinations and on performance tests than did the trainees of the control instructors. This is the first true-experimental confirmation of the effectiveness of Pygmalion training among instructors of adults and the first replication of the means-efficacy findings.
Abstract
The essential message set forth here is that if we are to truly understand leadership processes, they need to be couched in the form of the organizational system within which they occur These organizational systems are understood to include the hierarchic (managerial), professional (specialized), task (entrepreneurial), and group (team). Research results reported in this chapter support the tie between leadership and organizational form, and a role motivation theory of leadership is proposed. Implications are drawn for charismatic/transformational theorizing and future research. On a number of grounds, it appears that these theories need to be tested in a much broader set of organizational types than has been the case to date.
Abstract
One recent direction for leadership research has been the use of purely qualitative data and qualitative analysis. One analytical method used in this phenomenological research has been the full grounded theory method. That method has generated social process theories about leadership in organizational settings. The present research operationalizes those theories into questionnaire format. This operationalized work gives support to a one-factor model for social processes of leadership (SPL) in organizations. It also identifies four lower-order social processes of leadership. Concurrent validity is concluded from a high correlation with Bass & Avolio’s and Podsakoff’s transformational leadership constructs. The correlations are so high that the SPL scale might be tapping the same underlying construct as transformational leadership. The augmentation effect of transformational leadership over (transactional) management is also supported. Support has been obtained for ongoing grounded theory-based research into the social processes of leadership and influence, and related phenomena, in organizations.

Abstract
During the first week of May 1967, I addressed a conference of the American Management Association in Hamilton, New York on the subject of management, leadership, and organizations in the year 2000. I was right about some things to come such as that in 2000, organizations would be more nimble and that I would be 33 years older After reviewing the accuracy of my predictions in 1967, I will forecast what organizations and leadership will be like 33 years from now in the year 2034, but one of the folks younger than me will have to check the accuracy of the forecast.
